A major loss can expose the difference between a capable loss adjuster and an exceptional one within hours. The right professional brings technical coverage analysis, clear stakeholder management and commercial judgement when the insurer, broker, insured and legal representatives may all have competing priorities. This loss adjusting recruitment guide is designed for employers who need to hire that capability with more precision.

Loss adjusting recruitment is not simply a claims hiring exercise. The role sits at the intersection of policy response, evidence, quantum, recovery, supplier management and client communication. Hiring well requires a clear view of the claims portfolio, authority levels and market relationships that will make a genuine difference from day one.

## Start with the loss adjusting mandate

Before approaching the market, define what the appointment is expected to solve. A property major-loss adjuster, a liability specialist, a construction and engineering adjuster, and a workers compensation investigator may all be called loss adjusters, but their technical backgrounds and client networks are materially different.

The job brief should identify the classes of business, typical claim size, geographic coverage, reporting lines and level of delegated authority. It should also be explicit about whether the role is primarily field-based, desk-based or a blend of both. In regional markets, travel capacity and established local relationships can be as important as formal qualifications.

Commercial expectations need equal attention. Some firms require an adjuster who can manage existing insurer panels and broker relationships. Others need a technically rigorous operator to strengthen report quality, mentor junior staff or build a new specialist practice. A candidate may be excellent at complex forensic investigation but have limited appetite for business development. Neither profile is wrong, but hiring against an unclear blend of both usually creates a poor outcome.

### Build a scorecard, not a generic position description

A conventional position description can describe responsibilities without establishing how success will be measured. A recruitment scorecard is more useful. It should set out the first 12-month outcomes for the role, such as maintaining report turnaround standards, managing a defined claims portfolio, improving client retention, winning panel appointments or developing capability in a niche class.

It should also distinguish essential experience from desirable experience. Direct adjusting experience in the relevant class is often essential for senior appointments. Experience with a particular claims platform, professional membership or prior exposure to insurer panel work may be advantageous, but should not eliminate a high-calibre candidate who can demonstrate equivalent capability.

For senior hires, consider the commercial context carefully. Asking candidates to bring a book of business can be reasonable in certain specialist practices, but it should be approached professionally and ethically. The better question is whether the individual has the credibility, relationships and market reputation to contribute to growth over time, without compromising obligations to their current employer.

## Where specialist loss adjusting talent is found

The strongest candidates are rarely responding to broad advertisements. Many are performing well in roles with insurers, independent adjusting firms, TPAs, brokerages, legal practices or corporate risk teams. They may consider a move when there is a genuine step up in complexity, authority, remuneration, leadership scope or market access.

That is why targeted market mapping matters. It identifies professionals with adjacent expertise, not just people holding an identical title. A liability adjuster may bring valuable skills to a complex casualty role. A [senior claims professional](https://hookerheijden.com.au/insurance_claims_jobs-0) from an insurer may be well suited to an adjusting leadership position if they have the investigative discipline, policy fluency and client-facing judgement required.

Confidentiality is central to this process. Loss adjusting is a connected market, particularly within specialist classes. Employers should avoid a recruitment approach that relies on indiscriminate outreach or exposes a sensitive hiring plan prematurely. A [specialist recruiter](https://hookerheijden.com.au/newsinsights) can assess interest discreetly, test the practical fit and present a short, credible field rather than a large volume of loosely matched CVs.

## Assess technical judgement alongside client judgement

Interviews should test how candidates think under pressure, rather than relying on general questions about strengths and weaknesses. Ask for a de-identified example of a difficult coverage issue, a disputed quantum assessment or a matter involving a challenging insured or broker. Then explore the decisions made, the evidence relied upon and how the candidate communicated the position.

A strong assessment process should examine four areas:

- Technical capability across the relevant policy wordings, causation issues, quantum analysis and recovery opportunities.
- Claims judgement, including escalation discipline, reserve awareness, fraud indicators and the ability to manage ambiguity.
- Stakeholder management with insurers, brokers, insureds, experts, lawyers and repair or restoration suppliers.
- Commercial contribution, including report quality, client retention, workflow discipline and potential to support practice growth.

Reference checking should be equally structured. Rather than seeking a broad character assessment, ask referees about report quality, file ownership, authority management and how the individual handles difficult conversations. For a leadership appointment, test their ability to develop junior adjusters and maintain quality as volume increases.

Credentials can provide useful signals, especially where a role involves specialist technical work or senior client-facing responsibilities. However, they should not replace practical evidence. The market contains highly capable professionals whose careers have developed through claims, broking, legal or insurer pathways rather than one linear adjusting route.

## Keep the recruitment process commercially credible

Experienced adjusters will assess the employer as closely as the employer assesses them. A slow process, conflicting messages about the role or an unrealistic remuneration range can cause strong candidates to withdraw. This is particularly true where the individual has a stable portfolio, trusted clients and a clear career path already in place.

Set the interview stages early and ensure decision-makers are available. Where a technical case study is appropriate, keep it proportionate to the seniority of the role and avoid asking candidates to complete work that resembles unpaid consulting. A short discussion around a realistic claim scenario usually reveals more than an elaborate presentation.

Remuneration should reflect the full proposition. Base salary matters, but senior adjusting candidates also weigh vehicle arrangements, flexibility, caseload expectations, professional development, bonus structure, travel demands and the quality of the operational support around them. For business development-oriented appointments, incentives must be clear, measurable and aligned with the firm’s growth plan.

There is no single benchmark that suits every role. A metropolitan major-loss position with national travel, insurer exposure and leadership responsibility is not comparable with a local field-adjusting role. The right package depends on technical scarcity, revenue expectations and the commercial value of the candidate’s experience.

## Onboarding is where a good hire becomes productive

A signed contract is only the start. Loss adjusters need clear authority protocols, access to claims systems, panel requirements, report templates and escalation pathways before they can operate confidently. For firms that rely on insurer or broker referrals, early introductions to key stakeholders are particularly valuable.

The first 90 days should balance live file exposure with quality oversight. Senior recruits may be able to take on complex matters quickly, but they still need to understand the firm’s reporting style, reserving approach, client service standards and preferred expert networks. For newer adjusters, a deliberate mentoring plan protects both the individual and the business.

Review progress against the original scorecard, not vague impressions. If the goal was to improve turnaround times, expand a liability capability or strengthen broker confidence, measure that progress and address obstacles early. This creates a more useful conversation than asking whether the new hire has settled in.

## A better recruitment decision protects client relationships

Loss adjusting firms and claims teams are trusted with difficult moments in an insured’s business. The recruitment decision therefore has consequences beyond headcount. The wrong appointment can affect service standards, insurer confidence and the capacity of senior staff to manage high-value files.

Hooker & Heijden works with employers that need a sharper view of the specialist insurance talent market, including professionals whose experience may not be visible through broad recruitment channels. The most effective appointment begins with an honest brief, a disciplined search and an assessment process built around the work the adjuster will actually perform.

When the next complex claim arrives, the value of that approach becomes clear in the quality of the first conversation, the strength of the investigation and the confidence each stakeholder has in the person managing the file.
